How to stop being the bottleneck in your business

Michael Yeung was a veterinary surgeon. Then he burned out on a highway at 80 miles per hour.

That wasn’t a metaphor. It was the moment that ended one chapter and forced him to completely rethink how he worked.

Now he runs Polaris and works with founders across 14 countries, helping them stop being the bottleneck in their own business — so they can scale, travel, and actually switch off without everything falling apart.

This episode of The Jo Show is one of the more framework-dense conversations we’ve had. If you’re the person your business can’t run without, it’s worth your time.

Why 2 focused hours beats 10 reactive ones

Michael opens with a provocation backed by research: two hours of genuine deep work produces more than ten hours of reactive task-switching.

Most founders aren’t actually working ten-hour days. They’re context-switching for ten hours — answering messages, solving the same problems repeatedly, plugging gaps that shouldn’t exist. The output is low and the cost to the person doing it is high.

The fix isn’t more discipline. It’s better system design.

The Freedom Flywheel

Michael’s operating model is built around what he calls the Freedom Flywheel — a compounding framework where the right systems feed each other over time, gradually reducing the founder’s involvement without reducing results.

The idea: stop solving each problem fresh every time it appears. Build the process once, improve it incrementally, and let it run. Over time the flywheel does more and you do less.

It’s the difference between a business that grows with you and one that only grows when you push it.

The MDOS Method and the 6-stage client journey

Before you can delegate anything meaningfully, you need to know what your client journey actually looks like — every stage, every handoff, every point where something can go wrong.

Michael’s 6-stage client journey framework exists for exactly this reason. Most founders try to hand off tasks without first documenting the process those tasks sit inside. That’s why delegation fails. Broken systems break good people — the problem isn’t the person you delegated to.

His MDOS Method gives that documented journey an operational structure: what gets managed, what gets done, what gets owned, and what gets systematised.

AI-enabled assistants vs traditional VAs

Michael makes a clear distinction between a traditional VA and what he calls an AI-enabled assistant — someone who uses AI tools to multiply their own output, rather than simply executing tasks manually.

The practical implication: the ceiling on what a well-equipped assistant can handle is significantly higher than it was two years ago. If you’re still hiring for the same role the same way, you’re likely underusing the people you have and overpaying for the hours you’re buying.

The only four ways to get traffic to your offer

Worth writing down: Michael’s view is that there are only four ways to drive traffic to any offer. Everything else is a variation on one of them.

He doesn’t oversell this — it’s a useful forcing function for founders who are scattered across ten channels doing none of them well. Pick the ones that suit your business and your capacity, and go deeper rather than broader.

Dealing with the trust recession

One of the more honest sections of the conversation. Michael talks about what he calls the trust recession — the growing scepticism people have toward anyone trying to sell them something online.

His answer isn’t to push harder. It’s to build a business that genuinely suits you, communicate from that place, and let consistency do the work that manufactured credibility can’t.
